How to Estimate an HVAC Job (Load Sizing, Equipment & Install)

1. Size the system from the load

Before you price anything, size the system to the building — ideally a Manual J load calculation, not a rule-of-thumb tons-per-square-foot guess. The load sets the equipment tonnage or BTU, and that single number drives the cost of everything downstream. For a like-for-like changeout you can often match the existing capacity if it was sized right, but confirm it rather than assuming the old unit was correct.

  • Run or confirm the load (Manual J) — it sets equipment size and everything downstream.
  • Note whether it's a changeout, a new system, or adding zones — each is a different scope.
  • Check the existing ductwork or line set — reuse, repair, or replace is a major cost fork.

2. Price the equipment and distribution materials

With the size set, the equipment is the biggest single line — condenser, air handler or furnace, coil, and thermostat — and it's where most of the cost lives. Then the distribution: a line set and pad for a split system, or ductwork, plenums, and registers for a forced-air install. Keep the equipment, the distribution materials, and the small parts (whips, disconnects, fittings, refrigerant) on separate lines so the client sees what they're paying for and you don't bury margin.

3. Price install and startup labor

Split labor into the install (set the equipment, run or connect the distribution, electrical and condensate) and startup (evacuate and charge, commission, and verify airflow and temperatures). Access drives the install hours — an attic air handler, a rooftop unit, or a tight mechanical closet is far more labor than a garage changeout. Price the startup and commissioning as real labor, not a throw-in: it's what separates a system that performs from a unit that's merely hung.

4. Permits, inspection, and code

Equipment changeouts and new systems almost always need a permit and inspection, and code can require items a swap bid ignores — a condensate safety switch, a proper disconnect, a new flue or pad, or refrigerant-handling compliance. Put permit and inspection fees on their own line, and price any code-driven item explicitly. A system that passes inspection is part of what the client is buying; don't let it get absorbed into the equipment line.

5. Apply your markup and fee

Mark up your equipment and materials to cover sourcing, returns, and warranty handling, and fold in your contractor fee the way you present it. On HVAC, margin most often leaks on the distribution and the startup — the line set, the duct modifications, the commissioning — so keep those on their own lines instead of assuming the equipment markup carries them.

6. A worked example: a system changeout
